1. Frame (5 min)   Read the question. Say what's off the table (pay, firing people).
2. Silent ideas (8 min)   Everyone writes ideas on sticky notes, one per note.
3. Post and cluster (10 min)   Notes go on the board; group similar ones; name each group.
4. Vote (5 min)   Three dots each. Owners and managers vote last.
5. Pick and plan (15 min)   Top one or two groups. For each: what, who, by when, how we'll know.
6. Photo and close (2 min)   Photograph the board. Send the photo and the plan within 24 hours.
